    Competitors’ Biggest Strengths Might Be Your Advantage

    Burger King had a problem that looked on the surface like a math problem. McDonald’s had twice as many U.S. locations. Billions of dollars of infrastructure that Burger King simply could not match, replicate, or outspend. Most leadership teams would have done what most leadership teams do. Acknowledge the gap, fund an aggressive expansion plan, set a 10-year goal, and declare the strategy bold. 

    Burger King, however, did something different. They asked a different question entirely: “What if we don’t need our own locations to win? What if we use theirs?” 

    The result was the Whopper Detour campaign. Get within 600 feet of any McDonald’s, open the Burger King app, and your Whopper unlocks for a penny. One catch: You had an hour to drive to the nearest Burger King to collect it. Fourteen thousand McDonald’s locations became 14,000 Burger King promotions. 

    What were the results? There were 1.5 million app downloads in nine days. The Burger King app hit No. 1 on the Apple App Store. Burger King had its highest in-store traffic in four years. There were 3.5 billion earned media impressions, a 37-to-1 return on investment, and a Cannes Grand Prix.

    Why most competitive strategies fail 

    McDonald’s spent decades building all those locations. Burger King used every single one of them as bait. Your instinct when facing a stronger, better-resourced competitor is to try to match them. It’s an exhausting strategy. Also, it almost never works because you’re playing catch-up on a board your competitor designed. 

    What Burger King did was fundamentally different. They looked at their competitor’s greatest strength — that massive, expensive, and deeply entrenched location network. Then, they asked: What if this strength is our asset? What if we just claim it? 

    That is not a creative insight, but a structural one. The kind of thinking that most organizations fail to generate, not because they lack smart people, but because they’re asking the wrong questions in the wrong order.
